What Is GTM Consulting? When to Hire One, What You Get, How to Evaluate (2026)

Quick Answer
GTM consulting is outside help that diagnoses and fixes how a company finds, wins and keeps customers: the ICP, the sales process and the systems underneath. Artemis GTM is a GTM engineering consulting firm that builds and runs outbound and inbound GTM systems for seed to Series C B2B startups, inside their own CRM and tools.

"GTM consulting" covers very different kinds of work. Some firms write the strategy, some train the team, some run outbound for you, and some build the systems your team runs afterwards. This guide defines the category, says when hiring a GTM consultant makes sense, and gives you the questions that separate the models. Artemis GTM wrote it and appears in it, so read the sections on its own engagement as a firm describing itself.

What is GTM consulting?

GTM (go-to-market) consulting is paid outside help with how a company turns its product into revenue: which customers to target, how to reach them, how deals move from first touch to close, and the tools and data that carry that work. A GTM consultant starts with a diagnosis and ends with a change, and the kind of change is what separates one firm from another.

  • Strategy and architecture. Winning by Design describes its work as helping GTM executives "diagnose revenue inefficiency, design scalable go-to-market systems, and build the operating cadences that deliver compound growth", and it created the SPICED and Bowtie frameworks. GTM Partners offers a "Go-to-Market Operating System" that aligns the executive team around the decisions that shape growth.
  • RevOps. Firms such as Go Nimbly, which calls itself a "RevOps Agency building AI-Enabled GTM", fix the operating layer: CRM, routing, reporting and data.
  • GTM engineering. Clay, which says it coined the term in 2023, defines GTM engineering as "the practice of building automated revenue systems using AI, data enrichment, and workflow automation". A GTM engineering consulting firm builds those systems for you, inside your stack.

Artemis GTM sits in the third group. It is a GTM engineering consulting firm that builds and runs outbound and inbound GTM systems for seed to Series C B2B startups, and hands them over to the team that will keep them.

When should a company hire a GTM consultant?

A GTM consultant earns the fee when there is a working business to build on and a motion that does not yet repeat. The usual signs:

  • Pipeline still depends on the founder's network or the founder's calendar.
  • One channel works and the other was never built properly: strong inbound with no outbound, or the reverse.
  • The CRM holds duplicate accounts, empty fields and stages nobody agrees on, so nobody trusts the forecast.
  • The stack has more tools than jobs, and nobody can say which ones are producing pipeline.
  • New reps ramp slowly because nothing about how the team sells was ever written down.

It is usually too early before product-market fit, when there are too few closed deals to learn an ICP from. It is often the wrong hire when you already have the load for a full-time RevOps or GTM engineering seat and the budget to fill it. The homepage lists who an Artemis GTM engagement fits, and who it does not.

GTM consultant, VP of Sales, in-house GTM engineer or agency?

These four options get compared on the same shortlist, but they solve different problems. Salaries and fees vary too much by market and stage to quote here, so the table compares what each one gives you.

What does a GTM systems engagement include?

Scope differs by firm. Here is the shape of an Artemis GTM engagement, the same one described on the Artemis GTM homepage, so you can compare it with what other firms put in writing.

Deliverables

  1. Leak map: Where pipeline dies, and why. We start inside your CRM and your tools with read-only access and map where opportunities stall, which fields nobody trusts and which accounts never got the attention their size deserved. Nothing gets built until you've agreed the map.
  2. Data layer: One record per account. Your outbound tools and your CRM synced both ways, with duplicates caught on entry, so each company, contact and opportunity exists once. The tools that survive the diagnosis sit behind one working surface, with a do-not-contact list underneath: customers, open deals, partners, competitors, opt-outs.
  3. Targeting model: Your ICP, written into the stack. The ICP you'd describe to a new rep, turned into filters, persona rules and a priority order the stack applies for you. Senior buyers rank first. When an AE rejects an opportunity, the reason feeds back into the filters.
  4. Signal plays: Outreach on triggers, not the calendar. Outreach that starts when an account shows a buying signal, ranked so a rep knows what to act on first, sent from warmed domains we set up for the purpose, never your company's. On an inbound engagement this step becomes visitor identification and speed to lead.
  5. Enablement: Routines your next hire inherits. Briefs before each call, a morning digest of who to target, meetings logged automatically and a recovery play when a prospect no-shows. Any task a rep repeats becomes a routine your next hire inherits.

Phases and the gate at the end of each

  • Leak map and data layer. Leak map agreed; Data layer live and queried.
  • Targeting and signal plays. ICP signed off; First plays checked on a live test.
  • Enablement. Reps trained on the surface; Routines live.
  • Run, measure, hand over. Funnel view by owner, channel and stage; Hygiene fixed at the source; Handover signed.

One working session a week with your decision owner and the reps' leads: what shipped, what's next, what's blocked and on whom. The rest of the week runs async in a shared channel, where each build lands with a note.

Who runs the system, stage by stage

  • Build. We build each system inside your CRM and tools, in dependency order, starting from the leak map.
  • White-glove. We run the live systems alongside your team and tune them against real pipeline, not a test account.
  • Enable. We train your reps and leads on the surface and the routines, working beside them until the motion is theirs.
  • Hand off. Every system, integration and routine is handed over documented, in your own accounts, so it keeps running without us.

By the last stage, nothing depends on us being in the room.

How long does a GTM consulting engagement take?

It depends on what is being bought. A strategy project ends when the plan is delivered. A retainer runs as long as you keep paying for it. A systems build runs until the systems are live, in use and handed over, which is why the phases above end in a signed handover rather than a date.

How long is an Artemis GTM engagement? It's three to six months. The first three phases run the same on every engagement; the last one is scoped on the evaluation call against your sales cycle and your calendar.

How is GTM consulting priced?

Firms price by model: fixed-fee strategy projects, monthly retainers, training programs and memberships, and per-scope system builds. Some publish tiers on their sites and many quote per scope, so the firm's own page is the only reliable source for current terms.

Artemis GTM prices every engagement custom, scoped on the evaluation call, and publishes no engagement price. The evaluation is one call with Tom Regan, the founder, who leads each engagement himself. Afterwards you get a short written scoping note: what would be diagnosed first, the engagement shape that fits, what your team would need to provide, and a custom quote. Answers to the common pre-call questions are in the Artemis GTM FAQ.

How do you evaluate a GTM consultant?

Six questions separate a firm that will change how you sell from one that will hand you a document. Ask each firm on your shortlist all six.

  1. Who is inside our CRM? Get the name of the person who will do the work, not only the one who sells it, and ask how many other engagements that person is running at the same time.
  2. What comes before the build? A firm that proposes systems before it has read your CRM is guessing. Look for a written diagnosis you agree before anything is built.
  3. Where does the work live? Systems built in the firm's own accounts leave with the firm. Ask for everything to be built in your CRM, your tools and your domains.
  4. What do you need from us? A serious firm names the access, the weekly time and the decision owner it needs. A firm that needs nothing from you is selling you a service, not a system.
  5. How will we know it worked? Ask which leading and lagging measures they will track against your own baseline, and be wary of a promised number made before anyone has seen your data.
  6. What do we own at the end? The answer should be documented systems, a trained team and nothing that depends on the firm staying on.

GTM consulting vs RevOps consulting

RevOps consulting and GTM consulting overlap, and buyers often search for both. The difference is scope.

  • RevOps consulting works on the operating layer: CRM administration, lead routing, reporting, forecasting, data hygiene and the handoffs between sales, marketing and customer success. RevPartners, for example, describes itself as "RevOps + GTM Engineering for Businesses on HubSpot and Clay".
  • GTM consulting works on the whole motion: who you sell to, the channels you use to reach them, how deals progress, and whether the systems underneath support that plan.
  • GTM engineering consulting builds the systems that both depend on: the data layer, targeting, signal plays, inbound routing and the routines reps run each day.

If the numbers are wrong because the CRM is broken, start with RevOps. If the numbers are right and the pipeline is still thin, the gap is the motion. If you know the motion you want and nobody has built it, that is GTM engineering. For how the engineering discipline differs from RevOps, read what a GTM engineer does.

Frequently asked questions

What does a GTM consultant do?

A GTM consultant diagnoses why a company's go-to-market motion is not producing enough pipeline and then fixes it. Depending on the firm, the fix is a strategy document, a training program, or working systems built inside the company's CRM and tools. Ask which of the three you are buying before you sign.

When should a startup hire a GTM consultant?

Hire one when you have paying customers and closed deals to learn from, but the motion is not repeatable yet: pipeline depends on the founder, one channel was never built properly, or nobody trusts the numbers in the CRM. Before product-market fit, a consultant has too little to work with.

What is the difference between GTM consulting and RevOps consulting?

GTM consulting covers the whole motion: who you sell to, how you reach them, how deals move and which systems carry that work. RevOps consulting covers the operating layer underneath: CRM administration, routing, reporting, forecasting and data hygiene. A GTM engineering consulting firm sits between the two and builds the systems both depend on.

What is a GTM engineering consulting firm?

A GTM engineering consulting firm builds go-to-market systems rather than advising on them: the data layer, targeting, signal-based outbound, inbound routing and the routines reps run every day. Artemis GTM is a GTM engineering consulting firm that builds and runs these systems inside the client's own CRM and tools, then hands them over to the client's team.

How much does GTM consulting cost?

It depends on the model: strategy projects, training programs, retainers and system builds are priced differently, and many firms quote per scope. Artemis GTM prices every engagement custom, scoped on an evaluation call against the client's own motion, and publishes no engagement price. Confirm current terms with each firm directly.

Should I hire a GTM consultant or a full-time GTM engineer?

Hire full-time once you have the daily load and the budget for a permanent seat, plus someone to manage it. Bring in a consulting firm when you need the systems built and running before that seat makes sense, or when you want the first version built by someone who has done it before and then handed to the person you hire.

How do I evaluate a GTM consulting firm?

Ask six things. Who does the work inside your CRM. What comes before the build. Whether the work lives in your accounts or the firm's. What the firm needs from your team. How results are measured against your own baseline. And what you own when the engagement ends.
